元 Zynga の PM による著書「Product Sense - How to Solve Problems Like a PM, Ace Your Interviews, and Get Your Next Job in Product Management」を読んだのでまとめようと思います．

Product Sense: How to Solve Problems Like a PM, Ace Your Interviews, and Get Your Next Job in Product Management

本書はタイトルにも示される通り，以下の 3 パートに分かれています．

❶ PM が日々直面する問題 "What should we build and why?" の解き方
❷ Compass Framework を使ったプロダクト関連のケース問題の解き方
❸ PM ポジションに就くまでの具体的なプロセスと Tips

What should we build and why?

パート 1 では，PM としても最も本質的な問題 WSB (What should we build and why?) にどのようにアプローチするかについて書かれています．理想的な回答の構造は以下のようになります．

We are building [Solution] in order to solve [Pain Point] for [Persona]. This is important for the business because [Strategic Theme] which relates to our [Vision], and will be measured by [North Star Metric].

重要なことは，いきなり Solution に飛びつくのではなく ❶ Vision, North Star Metric, Strategic Theme → ❷ Persona, Pain Point → ❸ Solution と抽象度の高いものから順に考えていくことです．これはパート 2 のケース問題を解く際にもそもまま当てはまる考え方です．

Compass Framework

パート 2 では，メジャーな 4 つのカテゴリのケース問題へのアプローチについて書かれています．以下に各カテゴリとその例題を記載しています．

❶ Product Sense

・What is your favorite product and why? How would you improve it?
・How would you design an app to help friends plan travel together?
・What would you change about Uber to lower prices?

❷ Execution

・You make change and it increases the average YouTube-video viewing time, but it also increases the app-loading time. Do you launch the feature?
・Netflix customers are not renewing their subscriptions as much as they used to. What is your plan?

❸ Product Strategy

・Should Facebook enter the insurance business?
・What can Reddit do to make more revenue from its user?

❹ Product Leadership

・Tell me about a time you had to pitch for resources to complete a project.
・How do you balance technical debt with feature improvements?

これらケース問題を解くためのアプローチとして Compass Framework が紹介されています．具体的には以下の 5 つのステップから構成されます．

❶ Outline a Vision and Identify the North Star Metric
❷ Highlight the Strategic Themes
❸ Explore Relevant Personas or Cohorts
❹ Illustrate with User Journey and Expose Pain Points
❺ Provide a Solution Design

これはある特定のケース問題を解くためのフレームワークではなく，上記 4 つのすべてのカテゴリにおいて構造化された解答を得るためのやや抽象度の高いフレームワークです．本書では Compass Framework の各カテゴリのケース問題への当てはめ方についても具体例とともに説明されています．
